Performance Appraisal Systems That Rank, Rate and Limit

Performance Appraisal Systems That Rank, Rate and LimitPerformance Appraisal Systems That Rank, Rate and LimitReaders Question I work for a large corporation that has a performance management ordnungsprinzip where only a certain percentage of people can get the highest ratings. Two years in a row, my manager (and her manager) have agreed that I should receive an Exceeds Expectations. This rating is associated with a higher raise and a higher bonus amount. Two years in a row, this rating recommendation was downgraded by those above them to Achieves Expectations. I was told this wasnt personal its just the numbers. (Susan adds In similar systems, only a certain percentage of employees can rank in each numeric rating category.) I work in a sales environment where the top salespeople automatically get the highest ratings. I also dont report directly to the VP (and I assume those who do have an easier job of getting the rating they deserve). My reviews both years were glowing. Written on them were my managers comments that she recommended I receive an Exceeds Expectations rating. Two years in a row, it was downgraded. I feel very badly about working for a company with this type of performance appraisal system. When I asked my manager what more I could do to get to keep the rating they submitted for me, she told me, nothing. There is nothing more she can do either. She cant get blood from a stone. As an employee, I cannot see any benefit for a company in having a system like this. If someone does have good people, they should be able to rate them as such. If they have many good people, then all the power to them. The good people should be rated accordingly and theyve done their job as hiring managers well. Are there other companies with this type of system that you know of (this is my first experience with this)? Why do they have systems like this? How would you go on being the top performer, that you know you arewhen the rating system is so unfair? Any words of wis dom would be appreciated. Human Resources Response If you read through my materials on performance appraisal and ranking systems, you know that I totally disagree with them. They are a method used by companies to contain costs and falsely limit the availability of high ratings, a practice of which I also disapprove. Philosophically, proponents of such a system, which usually includes a percentage factor that specifies the percentage of employees who may attain each rating, would argue that it makes performance raters more discerning. Only exceptional employees are highest rated and unexceptional employees fall to the bottom of the rankings. They might also say that such a system makes certain that true differentiation of performance is expected and rewarded. (As a new proponent of rating and ranking, one 30,000 employee division of a large corporation found that 96 percent of its employees had received the highest rating prior to the new system which divided level of rating by - 10 percent - exceptional, 15 percent - exceeds expectations, 60 percent - meets expectations and 15 percent - below expectations.) I dont know what more I can say. Many companies do this, to their detriment, in my opinion. All I can suggest to yousince you dont appear to be in a position to affect the performance appraisal system is that you stealth job search to find a company that lets your obviously many talents and contributions be rewarded as they deserve. Consider talking with your manager about using more specific and quantifiable examples of your contributions and efforts on the appraisal document - the piece I have often observed is missing - in a competitive employee ranking exercise. If your company has a method for soliciting employee input, you might give yours about this performance appraisal process. But,if your manager is unable to impact the final decisions, in competition with all of the other managers for their employees, there is not much more that you can do. After getting 1.4 million views on LinkedIn, this college grad is still looking for a job

After getting 1.4 million views on LinkedIn, this college grad is still looking for a jobAfter getting 1.4 million views on LinkedIn, this college grad is still looking for a jobBack in April,Zach Braggposted his resume on LinkedIn hoping to get exposure and land a job in sports media. The graduating seniors post went viral, getting over 1,280 shares, 8,000 comments, and 1.4 million views.Despite all that buzz, Zach ended up havingApproximately 40 phone calls with recruiters (0.5% of total comments and 0.002% of total views)15 in-person bewerbungsinterviews from the calls3 companies that hes still speaking with and excited aboutIts great that Zach has several options, and Ive got my fingers crossed that one of those final interviews leads to a job.Follow Ladders on FlipboardFollow Ladders magazines on Flipboard covering Happiness, Productivity, Job Satisfaction, Neuroscience, and moreBut the real story here is that after all of the attention Zachs post received, hes still dealing wit h a lengthy and draining job hunt.In fact, Zach told me he got so many irrelevant messages that he eventually had to stop responding. He was overwhelmed by it all. And because he had no way of organizing and sorting all the comments and messages, he actually began to worry that he was missing out on relevant opportunities buried under the irrelevant volume.Zachs experience is all too common, and its the result of a broken system that favors volume over relevancy. Candidates find themselves applying to hundreds ofjob postings, and recruiters find themselves reviewing hundreds of irrelevant resumes. Both parties feel like theyre looking for a needle in a haystack due to the volume problem within the recruitment process. That problem can be traced to two factorsresumes and job descriptions. Neither tool helps candidates find the jobs they want, and in the end, they cause headaches for both sides.Despite all the time and effort candidates expend, the job hunt is often long, frustrating, and demoralizing. Heres why the search is such a struggle- and what needs to change for it to improvePeople tend to believe that if they submit their resumes to enough jobs, theyre going to get one.Just look at Zach- over 1.4 million people saw his resume, and he ended up with 40 phone calls. Less than half of those were relevant enough to merit a follow-up interview. That means he converted roughly 0.001% of those views into in-person interviews. At some level, most candidates understand theyre facing an uphill battle. According to JobvitesRecruiting Benchmark Report, only one in eight candidates who applied for a job in 2017 got an interview. Still, getting an interview doesnt mean youll get the position. The conversion rate from interview to hire was just 28% in 2017.With stats that low, it makes sense that candidates submit their resumes to as many jobs as possible.Unfortunately, all candidates have to rely on when applying is the job description. The problem is that these descrip tions arent great at explaining the actual opportunity. This was part of the reason why Zachs 40 calls only led to 15 interviews. After talking on the phone with many of the people who had reached out to him, he realized that the opportunities didnt really match the job description he had read.Aside from his crazy high exposure, Zachs experience isnt uncommon. Most people wind up applying to any job thatsounds goodrather than the jobs that willactually be goodfor them. That approach seems reasonable, but it actually fuels the disconnect between candidates and companies. Because as the volume of applications rises, it becomes more and more difficult for recruiters to figure out who really is the best fit for the job.Companies have resumes flooding in, but its an overwhelming and inefficient process.Recruiters also have a problem with volume. A typical recruiter will get an average of 250 submissions per job opening. Realistically, one person cant sort through 250 resumes and zupflmmel out the candidates who will be a perfect fit for the role.Even when they do attempt to look at each resume, recruiters spendan average of six secondson each one. Six seconds to decide whether an applicant makes the cut. Most companies try to handle the high volume of applications using technology. But the tools they use- like keyword matching- are bad tech using bad data.Instead of finding the candidates who would actually thrive in the role, theyre limited to the candidates who tweaked their resumes in just the right way.Resumes are supposedly a way for candidates to showcase their skills and abilities. But by now, practically everyone is aware that a resume needs to be optimized for keywords to make it past the filters that companies use. Instead of displaying working behaviors, most resumes just show off a few critical keywords. The end result is this candidates and companies are using bad data to evaluate each other- and neither truly understands the strengths or benefits of the o ther. The recruitment process needs new tech to bridge the gap between candidates and roles.Candidates are putting themselves out there. Companies are putting out job openings. Yet the job hunt is still a struggle because the recruitment industry is using tools that promote quantity over quality, volume over relevancy. To help both candidates and companies, we need technology that doesnt rely on job descriptions or resumes. A resume isnt a good way of articulating someones strengths and skillset. It doesnt advocate for someones interests or working behaviors. It doesnt help a company understand where a candidate will do their best work.We need a tool that can get right to the source of someones true working behavior.AtEdvo, we dont use resumes. Instead, we identify a candidates working behaviors and role-specific skills by asking relevant behavioral questions. By leveraging technology, were able to take unstructured data from free response answers to these questions and structure it t o create accurate representations of candidates working interests and value. This approach allows us to help candidates find roles at companies they actually want to work for and will thrive within. At the saatkorn time, we provide companies insight into how well the candidates true skills and working behaviors fit the open role. The vast majority of candidates wont get anywhere near 1.4 million views on their resume. But the truth is, the number of people looking at a resume doesnt really matter when those views dont lead to relevant opportunities. Fortunately, with the righttechnology, we can effectively identify a candidates value and fit in relation to a specific job opening, creating a win-win for both people and companies. This article first appeared on Minutes.
